For someone without experience you're doing pretty good, I've seen plenty of people approach this in the dictatorial style and fail miserably.
Asking the coders to set their own milestones and then keeping them to it has worked well for me in the past. That way it is not your deadline they have to make but their own, which goes a long way towards making people accountable.
