I get excited about every stable release and try to switch as soon as possible. When you keep up with the incremental updates then the upgrade process isn't too bad IMO.
That's easy when you have just one, or a handful, of production projects to maintain. When you have hundreds it's a vastly different story. But that's where I think https://railslts.com/ comes in.
